Strategic Payment
Consulting

Vendor-neutral advisory for PSP selection, fraud optimization, routing, compliance, and cost reduction. No referral fees. No hidden agendas. Just honest guidance.

Services

Five areas. One team.

We cover the full payment stack — from provider selection to ongoing compliance. Every engagement is scoped to your specific situation.

PSP Selection & RFP Negotiation

Find the right provider. Negotiate from a position of strength.

Most PSP selection processes are driven by whoever responds fastest or has the best sales team. The commercial negotiation is led by teams with no benchmark data. We change that — with structured evaluation, real market knowledge, and commercial leverage.

We've seen businesses pay materially more than peers of identical size and profile, purely because they didn't have benchmark data going into a negotiation.

What we cover

  • Requirements definition across payment methods, markets, settlement, and risk
  • Provider landscape mapping and shortlisting (4-6 providers)
  • Structured RFP design, distribution, and management
  • Commercial benchmarking and negotiation support
  • Contract review — termination, reserves, liability, data portability

Provider landscape

Stripe
Developer-first, global
Market-leading developer experience. Pricing becomes complex at scale; negotiation is possible with clear volume commitments.
Adyen
Enterprise, omnichannel

Checkout.com
High-growth, flexible
Strong Stripe/Adyen alternative for high-growth businesses. More flexible commercially at mid-market volumes.
Worldpay
Enterprise, established
One of the largest acquirers globally. Strong for complex omnichannel or ERP integration requirements.
Nuvei
Gaming, crypto, high-risk
Strong for higher-risk verticals or cryptocurrency payment needs. Flexible MID structures.
Spreedly
Orchestration layer
Payment orchestration above multiple PSPs. Enables multi-processor routing without re-integration.

Fraud Tool Integration & Optimization

Reduce false declines. Tune your fraud stack.

The real cost of fraud prevention isn't fraud losses — it's false declines. Legitimate customers blocked by over-aggressive rules cost merchants far more than actual fraud. We calibrate your scoring models, tune thresholds, and design risk-based authentication strategies that protect revenue while controlling fraud.

False decline recovery is almost always a bigger revenue opportunity than fraud reduction itself. We start there.

What we cover

  • Scoring model calibration and threshold optimization by segment
  • Rules engine design and hygiene — removing outdated or overly broad rules
  • 3DS strategy — risk-based authentication that maximises exemptions
  • False positive analysis — quantifying revenue lost to legitimate customer blocks
  • Vendor landscape evaluation (Sift, Riskified, Stripe Radar, Kount, Signifyd, Sardine)

Vendor landscape

Sift
ML-first, broad coverage
Strong machine learning approach across fraud, content abuse, and account takeover. Requires tuning to perform well.
Riskified
Guarantee model
Chargeback guarantee model — they eat the cost of approved fraud. Best for e-commerce with clear unit economics.
Stripe Radar
Stripe-native
Built into Stripe. Solid baseline for Stripe merchants. Custom rules available but limited compared to standalone tools.
Kount
Enterprise, configurable
Highly configurable rules engine. Strong for large merchants needing granular control. Now part of Equifax.
Signifyd
Guarantee + automation
Guaranteed fraud protection with strong automation. Good for high-volume e-commerce wanting hands-off management.
Sardine
Behaviour-first
Device and behavioural intelligence. Strong for fintech and digital goods. Newer entrant with differentiated data signals.

BIN Routing & MID Optimization

Optimize authorization rates. Reduce processing costs.

At scale, routing decisions have enormous commercial impact. A 1% auth rate improvement on $100M in volume is $1M in recovered revenue. We design BIN-level routing logic, multi-MID strategies, and cascade architectures that maximise approval rates while minimising cost.

1% auth rate improvement on $100M volume = $1M recovered revenue. Routing is the highest-leverage optimisation most merchants aren't doing.

What we cover

  • BIN-level routing logic — match transactions to optimal acquirer by card type, region, and currency
  • Multi-MID strategy — risk isolation, volume distribution, compliance segmentation
  • Cascade and fallback logic — recover 20-40% of initial soft declines
  • Authorization rate analysis — identify decline patterns and recovery opportunities
  • Cost optimisation via routing — domestic vs cross-border, interchange qualification

Infrastructure landscape

Spreedly
Orchestration, multi-PSP
Payment orchestration layer above multiple PSPs. Token portability and failover routing without re-integration.
Adyen
Native routing engine
Built-in smart routing across own acquiring network. RevenueAccelerate for auth rate optimization.
Checkout.com Flow
Intelligent routing
Flow engine for dynamic routing decisions. Supports multi-acquirer strategies within their platform.
Primer
Universal checkout
Processor-agnostic orchestration with no-code routing workflows. Good for mid-market with multi-PSP needs.
Gr4vy
Cloud vault + routing
Cloud-native payment orchestration with PCI vault. Newer entrant with modern API-first architecture.
Custom / In-house
Build vs buy
Sometimes the right answer is building your own. We help evaluate build-vs-buy and design routing architecture.

Card Network Monitoring Programs

Stay ahead of VAMP, ECM, and EFM.

Card network monitoring programs are the enforcement mechanisms Visa and Mastercard use to manage dispute and fraud rates across the ecosystem. Exceeding thresholds triggers fines, restrictions, and potential account termination. We help merchants understand their exposure, identify root causes, and build remediation plans.

Visa VAMP replaced VDMP and VCMP in April 2025. Merchants in the excessive tier face fines up to $25,000 per month and potential account termination.

Programs we cover

  • Visa VAMP (Visa Acquirer Monitoring Program) — 0.9% standard / 1.8% excessive thresholds
  • Mastercard ECM (Excessive Chargeback Merchant) — 1.5% threshold, $25k/month fines
  • Mastercard HECM (High Excessive) — 3.0% threshold, $50k/month fines
  • Mastercard EFM (Excessive Fraud Merchant) — per-transaction fines, lower threshold

What we do

  • Program status assessment — calculate your current metrics against each program's thresholds
  • Root cause analysis — decompose dispute and fraud volumes by reason code, channel, and merchant category
  • Remediation planning — design concrete steps to reduce rates below program thresholds
  • MID architecture for compliance — segment risk across MIDs to isolate exposure
  • Ongoing monitoring — establish dashboards and alert thresholds for early warning

Our process

01

Metrics calculation

Calculate dispute ratio, fraud ratio, and transaction counts against each program's methodology.

02

Root cause decomposition

Break down dispute and fraud sources by reason code, product, channel, and customer segment.

03

Remediation strategy

Design targeted interventions — refund policies, fraud rules, 3DS strategy, descriptor clarity.

04

Acquirer communication

Support conversations with your acquirer on remediation timelines and program exit plans.

05

Ongoing monitoring

Establish monitoring cadence and early-warning thresholds to prevent re-entry.

Global Payments & Cost Optimization

Expand internationally. Reduce processing costs.

International expansion and cost optimization are two separate but related problems. We help merchants navigate local payment method strategy, FX optimization, interchange audits, and acquirer fee benchmarking — whether you're entering new markets or reducing costs in existing ones.

We routinely see an 8-20% gap between what merchants pay and what comparable businesses pay for identical processing. That gap closes with data.

What we cover

  • Local payment method strategy — iDEAL, BLIK, PIX, UPI, Alipay, WeChat Pay, and 30+ more
  • Local acquiring — domestic vs cross-border economics and acquirer selection by market
  • FX strategy — settlement currencies, DCC, PSP FX margin analysis
  • Interchange and scheme fee audit — level 2/3 data, MCC accuracy, qualification rates
  • Acquirer fee benchmarking — compare your rates against peer group data
  • Contract renegotiation support — identify terms and fees worth pushing back on

Payment method landscape

Europe
iDEAL, Bancontact, BLIK, SEPA
Strong preference for local bank transfer methods in Northern and Central Europe. SEPA for EUR settlement.
Latin America
PIX, Boleto, OXXO
PIX dominates Brazil. Cash-based methods (Boleto, OXXO) remain critical for non-banked segments.
Asia Pacific
Alipay, WeChat Pay, UPI
Mobile wallet dominance in China and India. UPI processes 10B+ monthly transactions in India alone.
Middle East
Mada, KNET, STC Pay
Domestic card schemes and mobile wallets. Mada is mandatory for domestic transactions in Saudi Arabia.
North America
ACH, PayPal, BNPL
Card-dominant market but ACH and BNPL growing. PayPal remains significant for e-commerce checkout.
Africa
M-Pesa, MTN MoMo
Mobile money dominates East and West Africa. M-Pesa processes $314B annually across 7 countries.

FAQ

Common questions.

All engagements are priced based on scope, complexity, and timeline. After a free discovery call we'll put together a clear proposal with a fixed fee — no hourly surprises or scope creep.
Never. The first 30-minute call is always free. It's a chance for both of us to understand whether there's a good fit before any commitment.
Project timelines vary — a Fraud Audit typically takes 1-3 weeks, a Strategy Sprint 2-4 weeks, and a Technology Selection 3-6 weeks. We'll agree on a timeline upfront before starting.
Absolutely — and many clients do. Starting with a focused project is a great way to build context and trust before moving into an ongoing advisory relationship.
100%. No referral agreements, no commercial relationships with any processor, gateway, or fraud tool. Every recommendation is based solely on what's right for your business.
